Although this level doesn’t require much engagement from the team, it does require accuracy and transparency in the information being shared.

How to Build on This Level: As trust grows, move beyond simply gathering facts and begin encouraging your team to participate in the decision-making process.

Level 2: Bring Me the Facts, Make a Recommendation, and We Will Decide

This level of trust is where growth begins. You’re no longer making decisions alone—you ask your team members to bring facts and present their recommendations, creating an opportunity for them to demonstrate accountability and thoughtfulness. How to Build on This Level: Give feedback and guidance but aim to empower team members by encouraging them to take more ownership over time.

Level 3: Gather the Information, Make a Decision, and Report Back to Me

As trust deepens, you’ll reach a point where you feel comfortable allowing your team to make decisions independently, but you still expect them to report back to you. This is common in smaller businesses where teams may still be figuring out the rhythm of delegation. While this level creates more space for team members to take initiative, it can sometimes lead to a bottleneck in decision-making if your team isn’t empowered to make fully independent decisions.

How to Build on This Level: Encourage your team members to act with more autonomy while focusing on reducing unnecessary check-ins. This will allow you to scale trust and decision-making across your team.

Level 4: Gather the Information, Make a Decision, and No Report Necessary

This is the ultimate level of trust. Here, your team members have reached a level of maturity and confidence that allows them to make decisions and take actions without needing your approval or a report. At this stage, trust is built on mutual respect and understanding, and team members are empowered to act in the best interest of the company without constant oversight. This culture of trust and accountability allows you to focus on higher-level strategic matters, knowing your team has the capacity and autonomy to execute effectively.

How to Build on This Level: Continue to reinforce trust through open communication and recognition of team members’ successes. Offer opportunities for further growth and development, ensuring that the team continues to be empowered to take ownership.
